The problem
The team's best outbound was researched by hand, and it worked. It also capped out at a few dozen prospects a week per rep, because reading a company's site, finding the trigger event and writing something specific takes twenty minutes.
Everything above that cap was template work, and template work replied at a fraction of the rate. The team was effectively running two channels: one that converted and did not scale, and one that scaled and did not convert.
What we built
A data enrichment pipeline that does the research step automatically — firmographics, technology signals, recent activity, role context — and normalises it into a structured record rather than a pile of scraped text.
A generative composition layer that writes each message from that record, referencing the specific thing that makes this prospect worth contacting. Where the enrichment found nothing distinctive, the system says so rather than padding the message with generic flattery.
Behavioural triggers and multi-step sequencing, so follow-ups fire on what the prospect did — opened, clicked, visited, replied — instead of on a fixed calendar, and stop immediately when they should.
Full CRM synchronisation of every touch, so pipeline reporting reflects reality without a rep logging anything by hand.
The discipline that made it work
The failure mode of automated outbound is obvious to everyone receiving it. We built a rejection step: any generated message that would still make sense if sent to a different company does not go out. That single constraint removed most of what makes automated outreach recognisable.
We also capped daily volume deliberately, below what the infrastructure could handle. Throughput at the expense of relevance burns the domain and the list, and the recovery from that takes longer than the campaign.
Results
Outbound throughput increased 5–10× while reply rates improved 20–40% — the combination that outbound automation usually cannot deliver, because it normally scales the template channel rather than the researched one.
SDR workload fell 60–80%, and the work that remained was the part reps were actually good at: the conversation after the reply.
What we'd flag
The ranges are wide because outcomes depend heavily on list quality and segment. A well-defined ICP with good data availability sits at the top of those ranges; a broad list with thin enrichment sits at the bottom and no amount of generation fixes it.
Deliverability is a prerequisite, not a detail. Sending infrastructure, warm-up and domain hygiene were handled before any volume increase, because the fastest way to destroy an outbound programme is to scale it onto an unprepared domain.
